From Six Spreadsheets to One Source of Truth

The challenge
Every month, the leadership team spent nearly a week assembling a single board report. Each program tracked its own numbers in its own spreadsheet, volunteer hours were logged separately from service delivery, and no two reports ever quite agreed with each other.
The approach
We started with a Discover phase: sitting with program staff to understand how information actually moved day to day, not how it was supposed to move. The Assessment surfaced three systems capturing the same information differently. We aligned on a single reporting model, connected the volunteer and service-delivery data, and automated the monthly rollup.
The outcome
Board reporting now takes an afternoon, not a week. Program directors see the same numbers leadership sees, and for the first time, the organization can compare program performance year over year with confidence.
